Forced Into the Family Business

I don’t have many “rules” I share with family business people I work with, mostly because every family is unique.

I also think that every family can and should come up with its own rules, “BY the family, FOR the family”.

But if you twisted my arm and insisted that I give you one rule that I think most families should follow, it’s this one:

 

Before working in the family business, rising generation family members

should first get a job working somewhere else for a few years.

 

Exceptions to Every Rule

There are exceptions to every rule, but I think this one will stand every family in good stead.

My Dad had heard this suggestion when I was younger, but he believed that our family was the exception, so I went straight into the company out of school.

The fact that I believe in this rule, despite having been an exception myself, should tell you a lot.

(Hint: I have long wished we HAD followed that rule).

 

Forcing Kids Into the Business

Many people who work in their family’s business are there because, to one degree or another, they were “forced” into it.

Sure, they don’t want to miss out, it’s their “duty”, and often the path of least resistance.

But deep down inside, if they had their druthers, there are other jobs or careers that would have suited these people much better.

Also, I really don’t think that forcing people to do anything is a very good idea for long-term success.

 

Can Forcing Them Be a Good Idea?

So I guess that it may come as a surprise to you that I actually support forcing your kids to work for the family business.

There, I said it. Yes, it’s true.

If you have a family business and you have kids, I think that it is a good idea to force your kids to work for the business.

 

Important Clarification

Now, there is a very important part of the statement that I want to make sure that everyone also understands.

You may have noted it already, thanks to my word choice, which I repeated, twice.

The important word here is “kids”, that is, minors, specifically teenagers.

And, notably, I’m also talking only about part-time or summer jobs.

 

My A-Ha Moment

The idea for this post came a couple of months ago during the #FamilyBizChat that happens about once a month on Twitter.

The topic was family employment policies.

All of a sudden I noticed a Tweet from someone who mentioned that he thought that making the kids work for the family business was a great idea!

Wait, WHAT???

 

A Voice of Experience

When I looked at the Twitter handle of the person who posted it, I didn’t recognize it at first. Upon further inspection, I realized that what the man posted made perfect sense.

Looking at his bio and last name, I quickly realized that he was the son of a colleague I know through FFI (Family Firm Institute).

That colleague is one of the few FFI members I know who’s a family business founder.

(Most FFI members are people who work with family businesses, many of whom also have a family business background as well).

Very few run large family enterprises.

 

Personal Flashback

The poster noted that he believed forcing kids to work for the business teaches them responsibility and work ethic.

Who am I to argue?

I started working for my Dad’s company when I was 15, and before that, I was “forced” (strongly encouraged?) to have a paper route for 3 years.

Responsibility? Check. Work ethic? Check.

I think I turned out OK.

 

Devil in the Details

So let’s do a quick recap.

Part-time jobs on weekends or after school, yes, having the kids work for the family business is usually great.

This assumes that both sides are getting what they need out of it.

The same goes for summer jobs or internships, they’re a great way to learn and experience what a full time job is like.

BUT, once they’re no longer teenagers, and they’re beginning their career, that’s a new phase.

This is when my only real “rule” comes into play.

Please insist that they go and find a job elsewhere, for at least a couple of years, and then, and only then, invite them to join the family business.

You’ll all be glad you did.

Who Messes Up What, Or What Ruins Whom?

This week’s post is one that I’ve been looking forward to writing for a few weeks now, ever since I had lunch with a colleague and relayed this story to her.

It was her reaction that made me realize how simple and yet how powerful it really is.

Considering that I’ve been writing this weekly blog for over five years now, I can’t believe that I haven’t written about this yet.

 

Credit Where It’s Due 

Before telling the story, I should note that I would love to give credit to the person who told the story when I first heard it, but I really have no clue who it was.

It would not surprise me to learn that it was during one of the weekly teleconferences of the Purposeful Planning Institute, because those calls have inspired many of these blogs.

In any event, it’s one of those stories that has probably been played out in various versions hundreds of times, all over the world.

So my version isn’t a true, “verbatim” recounting, but more like a parable.

 

I Worked Hard for All of This

A successful businessman is meeting with one of his trusted advisors, as he begins to think about how he’s going to deal with the considerable wealth he has built up.

He mentions how hard he’s had to work for what he now has, and then adds,

“And I don’t want my kids to screw it all up”.

This part of the story likely sounds pretty familiar to many professionals who work with clients who’ve built up large amounts of wealth.

It’s not unnatural for anyone to be concerned that the fruits of their labour might be squandered.

 

The Other Side of the Coin

Later in the discussion, likely in response to a question posed by the wise advisor, the man has a bit of an awakening, and says,

“But I don’t want all my wealth to screw up my kids, either”.

If you’ve read even a few of my blogs, you already know that this was the true “A-Ha” moment of the story for me.

 

The Bad News First

The bad news is that so many professionals who work for such wealthy clients are really only specialists in solving the first part of the problem.

Finding ways to create bulletproof structures to preserve wealth is nothing new for many specialists who pride themselves on how they can minimize taxes, and restrict how the wealth will be used by its intended beneficiaries.

Unfortunately, too many clients are too short-sighted to see that this will also produce many unwanted side effects for their family down the road.

 

Now the Good News  

The good news is that there are now more and more people who understand that only worrying about preparing the assets for the heirs leads to sub-optimal results.

And not only that but people are now also realizing that this is not a question of either worrying about preserving the wealth OR preserving the family and their relationships, it’s actually possible to do both.

 

It’s Not Either/Or, It’s Both/And

In fact, by concentrating on the second part, and making sure that the offspring will be prepared to receive the wealth, you will increase the chances that the family will be able to maintain and even grow the wealth in future generations.

I’m reminded of a blog I wrote a few years ago, Successful Planning: Who Should Be Involved?

It contains the profound quote,

“Plans that are about us, but don’t include us, are not for us”.

That is a verbatim quote, from a different context, but it fits perfectly here too.

 

FOR the Family, BY the Family

It starts with someone recognizing the importance of this. That could be a member of the family, or it could be a wise advisor.

Long-term planning at it’s best is truly long-term, i.e. inter-generational.

If that wealth is to serve multiple generations of a family, the sooner the members of the following generations get involved, the more likely they will be successful.

 

Efficient or Effective?

You could simply worry about the preservation of the wealth, and create rigid structures that are tax efficient and ensure that some wealth will be available for future generations.

That would certainly be more efficient.

But if you want your plan to be effective, get the

younger generation involved as early as you can.

You won’t regret it, and neither will they.

5 Things that Can De-Rail a Family Business

It’s been a few months since my last “5 Things” blog, so this might be overdue.

While I usually deal in positives because it’s my nature, this week we’re going to look at some potential pitfalls that many family businesses face.

Let’s get started.

 

  1. Assumptions

The word “assumptions” that I chose here might surprise some, but I wanted a word that stood on its own, without requiring a negating adjective.

So while I could have said “Poor Communications”, I chose instead to look at what IS there, as opposed to what is NOT.

The reason many families don’t think that they need to talk is because they actually assume that everyone else in the family knows what they are thinking, AND that everyone is in agreement.

That often turns out to be wishful thinking at best, and hides serious misunderstandings at its worst.

 

  1. Bad Timing

Another issue that can de-rail things is that family members from different generations will often have different views regarding timing.

I call it “bad timing” but it’s really about poor alignment of timing, different priorities around timing, and just plain waiting too long to get started on things that are important.

The rising generation needs to step into roles with a long runway so that they can learn while the elders are still there.

More often than not, the elders hang on way too long, telling themselves that the “kids aren’t ready yet”.

That usually has much more to do with their own sense of importance than anything else.

 

  1. “Us-against-the–World” Attitude

Business families are notorious for keeping things very close to the vest and having great difficulty trusting any outsiders.

They often think that they’re the only ones in the world who have family issues to contend with as they run their businesses.

They wrongly believe that everyone else is “out to get them” and have trouble trusting anyone who happens to have a different last name.

This can be harmful in terms of attracting good employees, qualified advisors, and of course eventually outside independent directors for their board.

 

  1. Jealousy and Superiority Complexes

You had to know that I’d eventually get to something in the area of sibling relationships, and here I’ve chosen to label it as jealousy.

When there’s a lack of harmony in sibling relationships, quite often it can be traced to some jealousy issues.

And even when one sibling isn’t really jealous, sparks can come from what I like to call someone’s “superiority complex”.

I’m not sure if that’s even a real term, but I like to use it as the opposite of the more familiar “inferiority complex”.

When a sibling occupies a leadership position in the business vis-à-vis their siblings, it brings about some potential difficulties, like jealousy, for example.

A humble sibling leader will face less issues with this, than one who boasts about his relative place with his generational peers.

 

  1. Stagnation

Family businesses can become stodgy and complacent with time and not quick enough to innovate. Lack of foresight and getting out in front of industry changes can become a problem.

This often accompanies the bad timing noted above, where the younger family members know that things need to change, but aren’t able to convince the current leaders that changes are needed to be profitable in the future.

 

Wait, Where’s “Conflict”?

Just guessing here, but I assume that some readers may be surprised that “Conflict” did not make my list.

It certainly isn’t because conflict doesn’t exist in business families, nor because I don’t think conflict needs to be addressed.

Of course conflict is an issue, and it exists in almost every family business. But, in and of itself, conflict won’t de-rail a family business.

Unresolvable conflict, due to an unwillingness to work on resolving it, can certainly be a huge risk.

Likewise, unexpressed conflict that lays beneath the surface for years or decades has certainly sunk more than one family business.

 

Manage the Conflicts, Look Out for the Other Five

Conflict can be healthy (see: Embracing Conflict in Family Business), so I suggest concentrating on the other five areas.

No. 3, only trusting insiders, can be the biggest one.

Regular, honest, open communication is the best antidote to all of these.

Recognizing everyone’s interdependence is probably the “magic bullet”, if there is one.

Embracing Conflict in Family Business

Last week I mentioned the Family Firm Institute’s annual conference that I attended in Chicago in October, and how I came home with many weeks’ worth of blog material.

So today I’ll take one of the sessions that I enjoyed and build this post around it.

Here’s the title of the presentation in question:

 

“Can Embracing Conflict Spur Positive Change?”

Joe Astrachan and Carrie Hall were the presenters, and they based much of their discussion on a recent survey of some of the largest family businesses in the world.

Often when people like me get called into a business family, it’s because there’s something going on that could be described as “conflictual” in nature.

One of the first pieces of “good news” from the conflict is that it has heightened the sense that there’s a need to call in an outsider to help get the family to a better place.

Now, if that outsider is open-minded, well trained, and comfortable with a high conflict environment, then why couldn’t the conflct actually spur positive change?

What’s the Alternative?

Too often families will avoid conflict, or even any semblance of conflict, at all cost. Certain family cultures simply don’t “allow” any expressions of confrontation, negativity, or even challenges to authority.

Unfortunately, that often masks important differences that actually really NEED to be expressed, brought out, and dealt with.

One of the first pieces I recall reading about this, the one where you could say I had my “A-Ha moment” on this subject, was “The Invaluable Gift of Conflict”, by Matt Wesley.

 

Two Main Components

The presence of conflict, aside from it resulting in the arrival of an outsider to assist in moving the family forward, is also that visible conflict is preferable to simply having issues simmer quietly under the surface.

The consequences of unexpressed issues can be bitterness and dissatisfaction that lasts for years (decades?) before finally exploding. Unaddressed issues will often only get worse with time.

But the second “good news” aspect of conflict in a family business is the “energy” that it can create, and that energy can be harnessed, for “good”.

 

Stagnation and Apathy

One of the side effects of having people who are displeased in key positions (in the business or in the family, if not both) is that it can breed apathy and a feeling that things will never change, or that they’ll only change far in the future, and only when their perceived “problem person” is gone.

That apathy and feeling of resignation can turn into stagnation very quickly.

Conflict that erupts and becomes visible can be much healthier because at least you can see it and you’re forced into action to deal with it.

 

“One Story”

Back to the presentation by Astrachan and Hall.  The biggest “take home” message for me was their idea of creating “one story” for the family to tell.  Some background and context are necessary here.

They described a situation where there was a severe rift in a family, yet a couple of the branches of the family managed to come back together.

One of the keys to making it all work, was to come up with the “one story” that the family would tell (to themselves and to the world in general) about the business and the family history.

 

Singing from the Same Hymn Book

Any family business that has lasted more than a few decades will do well to compile and tell their story, if only for the “marketing” power that this can have.

When it comes time to “inculcate” younger members of the family into the business’s culture, these history lessons are pretty important too.

But in the case of a family “coming back together” after a rift, the part of the story dealing with the cause of the rift, and more importantly, the way the family overcame it, can be huge.

 

Positive Change

The presentation (and this blog) are about positive change, and getting the story straight can have more of a positive influence than many people will realize.

The first step may just be to learn to “embrace” the conflicts that you can actually see.

You can only get through difficulties when you actually put things “on the table”. And if you need outside help, then get some.

5 Things you Need to Know: Family Vision

A few weeks ago in Family Business: How Do Values Fit In? I touched on the idea of a “Family Vision”, and I’ve been meaning to get back to it, so here goes.

I’ve decided to make this one of my occasional “5 Things” pieces, much to the chagrin of my wife, who wonders why five is always my go-to number. (It just is, Dear, it just is.)

  1. Values Should Come First

Before you do any work on a family vision, it really makes a lot of sense to do the values work first. The vision is about the future and where you want to go together.

“Oh cool, the future!” you might think, and you may be tempted to jump right in and skip over the values part, but I recommend against it.

The values are about where you are now, and hopefully what all family members agree on about where they are together.

It’s kind of important to know that before you try to figure out where you’re going to go together.

  1. Common Vision Is What You Need

Just as it is important to understand the values that family members have in common, it should go without mentioning that a family vision is supposed to be a “common vision”, for the family, by the family.

But I am mentioning it, because sometimes there is someone in the family who needs to be reminded of this.

A family vision that comes from one person only, and that has been carved in stone by its sole creator, will not be worth the stone tablet it is printed on.

  1. It’s about Discovery and Co-Creation

Once you’ve figured out the values and committed to the concept of the common vision, it really becomes an exercise in discovery and co-creation.

One key is just being curious about where different family members see possibilities, which can open up discussions that you hadn’t thought of before.

Discovering areas where younger family members have passions and finding ways to create a vision together can be very powerful.

If you’ve built a particular business that may or may not excite the younger family members, wouldn’t it make sense to at least hear their ideas and try to find ways for everyone to have a stake in the family’s share assets?

    4. You Can’t Rush This Stuff

One of the bigger misconceptions about any of this values and vision work for families is how long it takes to actually do it in a thoughtful way.

It may sound tempting to try to schedule a few hours or even a day to do all of this. Yes, you could do it that quickly and you could conceivably get some value out of such an exercise.

Ideally, and for best results, this kind of work is NOT done quickly, or in one shot. My preference is to do the values work in two separate sessions first, before even getting to the vision.

Also, the larger the family group, the longer you should expect it to take.

Remember, “If you want to go fast, go alone, if you want to go far, go together”, as I wrote last year (Going Far? Go Together).

    5. It Doesn’t Happen by Itself

One of my favourite expressions is “these things don’t just happen by themselves”, and that’s certainly the case here too.

There can actually be quite a bit of work involved just in getting a family together, and then to get them all to understand the importance of the task at hand.

Depending on their ages and their previous involvement in important family discussions, it may take some convincing for them to actually believe that their input will be welcomed and heard.

The word “intentional” really fits well here. There needs to be an intention to do the work that needs to be done to discover and co-create a family vision.

Make the Investment

In my book SHIFT your Family Business, the letter “I” in SHIFT stands for “Invest”, and it’s all about investing the time necessary to do this important work.

Of course there is a financial investment that goes along with this, but for families with considerable wealth it’s a drop in the proverbial bucket.

The time required is the biggest investment, but those who take the time to get it right will be rewarded by the resulting legacy.

That Time of Year

Every year when Father’s Day rolls around, I get mixed emotions. Being a father is truly the greatest joy of my life, and this weekend will be my 18th as a father, but also my 9th without my father.

When I work with members of a family, I like to help them see things from each other’s points of view, and asking them to project forward or backward many years comes naturally to me, stimulating conversation through curiosity.

Asking a father to think back to when he was at his son’s current age will naturally shift his viewpoint.

Likewise, having a son project to when he will be his Dad’s age and imagine what that could be like, forces him to adopt a different mindset.

 

My Own Journey

For the first few decades of my life, I only saw Father’s Day from one perspective.

When our son was born, I developed a new appreciation for the third Sunday in June, as I was now a father too. Having my father still around then, I got to experience the “dual roles” of son and father.

I didn’t get to enjoy too many of those, unfortunately, as my father was struck down too soon by cancer, so now I am back to only one way of experiencing this special day.

 

Father–Son Experiences

This past week I was in Halifax for the Family Enterprise Exchange’s (FEX) Symposium, where there were plenty of father-son teams and stories.

(There were of course mothers and daughters too, but this is my Father’s Day blog and I’m a guy, so please excuse the gender slant this week.)

Whether it was a father and son on the stage, recounting the evolution of their relationship, or members of a family at my table during one of the sessions, I couldn’t help comparing what I was seeing and hearing to my own experiences.

It felt like most of the relationships I witnessed were healthier and more open than the one I had with my father, and much closer to what I feel like I’m living with my son (and daughter).

 

Objectivity Problem?

I can’t be sure of my biases here, but I think I’m being pretty objective.

Were these isolated examples of great family relationships?

Was my view of them skewed by their efforts to show “good behaviour” in public?

Was it a sign of the times that younger generations have got the father-son relationship figured out better?

I can’t be sure, but I do know that the fact that my Dad and I were in a family business together certainly DID have an effect on our relationship.

 

“We’re Not Gonna Do That”

I shared a fundamental story of ours many times during the FEX Symposium, one that I wish had turned out differently.

In the mid 1980’s my Dad had joined CAFÉ (Canadian Association of Family Enterprise, forerunner of FEX) while I was completing my Bachelor of Commerce studies at McGill.

Those studies were part of what I understood to be my “duty” as his only son: to fulfill my “destiny” as his successor.

One day he told me that many of the advisors who had spoken at CAFÉ events were very much against the idea of hiring your kids right out of school and straight into the family business.

I recall looking at him with a hopeful twinkle in my eye (which he clearly didn’t read the way I had hoped), waiting for the next line.

At that point he put his hand on my shoulder and “reassured” me with, “But we’re not gonna do that!”

Once again, he decided for we.

 

Wait, Why Not?

My hope is that modern day sons would have the courage to say, “Wait, why not?”

I really wish that I had, and if my son were faced with such a situation, I hope he would too. But I don’t plan on ever putting him in that kind of situation.

And for any other father-son team experiencing this question, please resist the temptation to taking this short cut to working in the family business.

 

Worth the Wait

If it’s right, it’ll be even more right, later.

Let your kids become their own selves first, outside their parents’ shadows.

It is worth it for them, and it will be for the business too.

Business people often have a tendency to concentrate so much on their day-to-day business that they end up losing sight of some pretty important basic matters, like their values.

Values form the unconscious base of everything we do, and they impact so many of our regular decisions without us even realizing it.

Business consultants love to use “values” as a buzzword that they lump in with “vision” and “mission”, often without a good grasp of the differences between them.

This topic area is potentially very broad, so I will keep this post focussed on values, and I will look specifically at the role they play in family businesses.

 

What are Values?

Values are a person’s principles or standards of behavior; one’s judgment of what is important in life”, according to a definition I just Googled, which is good enough for our purposes here.

A business’s values usually reflect those of the owners, executives and leadership. Some values that people brag about include ones that are so basic that they’re almost meaningless.

Any business that brags about integrity and honesty almost makes me wonder why they felt the need to spell those out as important. I’d hope that they were a given.

 

When Does This Matter?

Values are always important, but they’re usually running in the background and aren’t really noticed, until there’s a clash somewhere along the line.

I mentioned that a company’s values emanate from its leadership, and so the critical time to examine them is when anticipating a change in leadership (management and/or ownership).

A business built on hard work, collaboration and diversity won’t likely do well if the incoming leadership espouses none of those same core principles.

 

Why Are Values So Important?

Because values operate largely unnoticed or in an unspoken way, it sort of makes them the “operating system” behind the culture of the organisation.

A small group can run well without giving this much thought, but in a large or growing group of people, having some general agreement about the values that drive the group is essential.

People talk about alignment a lot these days, and rightly so. What they don’t always mention is that the alignment of values is really at the base of much of this work.

 

Family Values vs. Business Values

Now, you may be inclined to believe that business values should guide the business, while family values should just “stay in the family” and should never have an influence on how the business operates.

I would suggest that this type of thinking is not conducive to long-term success. Eventually, something has got to give.

When a family owns and leads a business, then that family’s values are important for the business. There doesn’t necessarily need to be a 100% overlap in family values and business values, but the more overlap the better, and ideally you want as much overlap as possible.

 

How Do We Get This Right?

Lots of consultants who work with businesses have tools and exercises that they use with teams in the business, to help them discover and align around key values for the business.

If your business has already done that, that’s great. But, please don’t stop there. And, please resist the temptation to bring the results of that business values work to a session on the family’s values.

 

The Values Two-Step

Any values exercise needs to have two components:

  • Individual values section
  • Group values section

These can be run one after another, or, sometimes better, after a break that can range from a couple of days to a couple of months.

Group values work needs to start with the individual values of the group’s members, and it needs to involve only those values of the members of the group.

 

Purity of Values

In a family values exercise, you may even want to do the exercise with members of only one generation at a time, so that the elders don’t unduly influence the younger participants.

Most importantly, do NOT begin with a list of values that comes from elsewhere, like the business, or the founder. The group values should be generated by the individual values of the participants in the exercise.

If the group values list you derive is to have any “value”, it needs to come “purely” from those in the group.

 

Take-Away:

Do the Values work, but take the time to do it RIGHT.

I am a big fan of the three-circle model and I have been since I first learned of its existence a few years ago.

As the story goes, it was actually derived from the two-circle model that preceded it, which was already groundbreaking in its own way because it was an attempt to separate the “family” and the “business” circles, while acknowledging their overlap.

When Renato Tagiuri and John Davis added “ownership” as the third circle, they had created a model that has stood the test of time for three decades now.

Ownership remains the circle that is hardest to grasp for many people, despite the fact that it sounds pretty straightforward on the surface.

People who do not have any relationship to a family business probably have a better grasp on the meaning of the word ownership, because anything that they own is likely pretty clear to them.

This week I attended an event where a woman from the third generation of a business family related that when she became an owner of her family’s business, she was not even informed until a year after the fact.

This reminded me of an event that I lived with my father many years ago. It was back in the 1980’s when CAFÉ was going strong in Montreal, and we attended a workshop together. In preparation, the organisers sent out a questionnaire to all attendees, asking for the percentage ownership in their family business.

My Dad had left this task to me, and I noted that he owned 67% of the company, and I owned 11%. He had set things up with two holdco’s, his, with 2/3 ownership, and his 3 children’s, with 1/3.

During the event, he saw the questionnaire that I had filled out for the first time, and he asked me point blank “What’s this?” I told him essentially what I just noted in the previous paragraph. “Oh, yeah, I guess you are right” was his reply.

Clearly he still considered himself the 100% owner, and I guess my sisters and I did too!

So ownership can be a little nebulous from time to time, and I know of at least one family business advisor who says that he only works with clients on ownership governance matters and avoids working with business founders, who so often have difficulty understanding the three circles.

A couple of weeks ago at the Family Business Summit in Halifax, I participated in an interactive exercise led by Doug Bolger of Learn2, who had the entire room working together and discussing succession matters.

At one point I had another “A-Ha moment”, and I always try to share those in this blog. We were discussing “ownership”, and then someone mentioned members of a younger generation wanting to do their “own” thing.

I had never realized that the word “own”, as in “my own” was part of the word “ownership”. I raised my hand and shared this realization with the group, and based on the reaction, I was not alone.

There is a new initiative being launched by the Business Family Foundation (BFF) this fall that recognizes that members of the rising generation in families seem to be more interested in doing their “own” thing more and more frequently these days.

They have created the “Initiative Intrapreneuriale” which will begin in Montreal in September, in French. As one of their “ambassadors” on this project, I would like to share why I think the idea behind this program is one “whose time has come”.

Intrapreneurship is not a new idea, many companies have benefitted from it, often without even calling it by this name.

What the BFF’s program is designed to do is to help spark business families into intrapreneurship as a way to get younger family members to join their family’s business AND do their own thing.

Enterprising families recognize that businesses have life cycles, and know about the importance of renewal. So why not encourage younger members to come up with their own business, and have it “grow up” within the existing family firm?

Sounds like a win-win proposition to me.

 

 

When I start to run across different versions of the same message in different places, I know that I have come up with a compelling blog topic. I will share a few examples of what has me currently thinking about this, before attempting to frame the subject along family business lines.

A while back, I heard someone explaining that before you can “fill up” with some good, new stuff (for example: habits, ideas, positive energy…), you first need to “empty out” some bad, old stuff, in order to make space, otherwise the new, desired things, would not have room. There may have been a visual analogy involving a pitcher of water.

This idea seems inherently logical to me, but maybe more so now that I am on the other side of 50, with graying hair, and hopefully some well-earned wisdom. The younger me was more inclined to always believe that “more is better”.

It also reminded me of something I was exposed to a couple of years ago while undergoing some professional and personal development, in a couple of coaching programs.

During one of the 3-Day CTI coaching courses, there was an exercise during which we needed to come up with one thing that we were committing to “Say No” to, and another that we were committing to “Say Yes” to.

The idea of stopping one habit and then replacing it with another is not new by any means, but here was another way of expressing it.

Months later, I took a coaching certification program, in team sports coaching, more specifically junior curling, during which participants were once again asked, “what do you need to STOP doing” and “what do you need to START doing” when coaching your team.

These three examples share more similarities than differences, and while they are not “truisms”, since you can certainly come up with exceptions to them, they do offer some useful ideas, assuming that your life is not already perfect, and that there is some room for improvement, somewhere.

Let’s think of some family business situations where this could apply.

The simplest place for me to begin is by glancing at my bookshelf, where there are several copies of the book SHIFT your Family Business. The secondary title of the book is “Stop working IN your family Business, Start working ON your business Family”.

It is my favourite book, because I wrote it, and I used to explain that the secondary title brings into focus two distinct questions: 1, the working “IN” your business versus working “ON” it, along with 2, the old “Family Business” versus “Business Family” question, asking which of the two entities is more important.

But by writing this blog, I just discovered that there is indeed a third element highlighted, that of “stopping” one activity so that you can begin “starting” another.

I always try to appreciate serendipity when it smacks me in the face like this, even though part of me wonders why this never registered with me before. Seems the “stop this” before “starting that” idea has been with me longer than I realized.

Allow me to suggest a few areas where some business families that I have known and worked with might look to apply this lesson:

  • Stop demanding that other family members change; Start making positive changes yourself, to model the desired behaviour.
  • Stop blaming others for things that have happened in the past; Start leading a collaborative positive effort to make things better in the future.
  • Stop doing all of the work yourself while lamenting the lack of qualified help; Start training and delegating to the people below you.
  • Stop assuming that you understand everyone else’s viewpoint; Start asking for their views (and then LISTEN to what they say)
  • Stop doing the same things over and over while expecting a different result; Start looking at things from “outside the box”, by finally having some of the conversations that you have been avoiding. (You KNOW what they are).

This week’s blog is inspired by a quote that I came across on Twitter a couple of weeks ago. It was tweeted out by the Business Families Foundation, but ironically it does not come from someone in a family business.

It comes from Anne Mulcahy, the former head of Xerox, who Chief Executive magazine named CEO of the year in 2008. Without further ado, here is what she said:

“One of the things we often miss in succession planning is that it should be gradual and thoughtful, with lots of sharing of information and knowledge and perspective, so that it’s almost a non-event when it happens”.

There is so much that I love about this quote, so let’s get started and see if I can share all the reasons that I love it. To simplify the task, I will break it up into four parts.

–      There are MANY things that get missed in succession planning;

–      Things are OFTEN missed;

–      Succession planning happens in ALL businesses, not just family businesses.

 is that it should be gradual and thoughtful,

–      GRADUAL is preferred, versus all at once;

–      Before doing it, lots of THOUGHT should go into how it will be done.

with lots of sharing of information and knowledge and perspective

–      LOTS of sharing is better than just a little bit;

–      Sharing of INFORMATION is important, but it is not the only thing;

–      KNOWLEDGE must also be shared, and that is NOT the same as information (i.e. not just WHAT, but WHY and HOW);

–      PERSPECTIVE sharing is also important, and this implies listening to the points of view of,

and getting input from, MANY parties.

so that it’s almost a non-event when it happens.

–      What do we hope the result will be? Almost a NON-EVENT. Nobody should really notice when it happens.

Allow me to digress to make a key point here. As a kid I remember seeing a “Under New Administration” sign at a local business, likely a restaurant, and I asked my Dad why they would put up such a sign.

I don’t recall his exact explanation, but it’s not important, because everyone reading this understands what those signs are meant to convey.

But when you are planning for the succession of your family business, I daresay that you would prefer NOT to emphasize that there is someone new in charge of the place.

It is still the same family running the place and it is just as good as it has always been, maybe even better.

I had lunch recently with a friend who also grew up working for his father, and we talked about how his Dad still used to come in to the office every day for many years after handing over control to his sons.

I mentioned that he was lucky that his father was the type who could let go and let the next generation run things, as this is not always the case. In fact, when I first started dealing with their company, I am pretty sure the father was still nominally in charge of things.

But I can honestly say that I am not sure when my friend “officially” succeeded his father. It eventually became clear that the younger generation was in charge, but I still saw Dad there almost every time I visited.

They seem to have created the Non-Event Succession, and good for them. Some people are more naturally inclined to be good delegators, good teachers, good parents.

Gradual, thoughtful sharing of information, knowledge and perspective. You do not have to have read Mulcahy’s quote to do it well, far from it.
